How to Set Up Your Business to Run Without You

Why Team Size Isn’t What Frees You

Many founders believe that hiring more people is the answer to getting out of the day-to-day.

However, unless the team structure is designed to reduce dependency, adding more people can lead to increased noise, complexity, and stress.

A team only creates freedom when the people on it are:

  • Empowered to lead themselves

  • Aligned around a shared vision and clear goals

  • Structured to operate collaboratively, not as individuals completing isolated tasks

The goal is not to pass off overwork from the founder to their right-hand person.

The goal is to create a team and a business that runs effectively with or without either of them involved in the daily operations.

 

What a High Performing, Self-Led Team Looks Like

When I talk about a high performing, self-led team (or HPSLT), I’m describing a team that consistently delivers results without needing step-by-step direction.

Here’s what makes a high performing team:

  • Shared ownership of team goals, not just individual checklists

  • Clear alignment with the company’s vision and values

  • Open communication and commitment to quality results

  • A sense of responsibility for outcomes, not just task completion

A self-led team takes it a step further.

They organize themselves around priorities, identify what needs to happen, and take initiative.

They don’t need to wait for a leader to give them a to-do list.

They already know what needs to be done and they get it done.

This is how you build a business that can function well without constant involvement from the founder or CSOO.

 

Moving from a Hub Model to an Ecosystem Model

Most businesses start with a hub model.

The founder is at the center. Every question, task, and decision filters through them.

This is manageable when the business is small, but it doesn’t scale.

As the business grows, this model becomes the bottleneck.

It slows everything down and keeps the founder buried in the day to day.

When a CSOO steps in, the risk is that the structure stays the same, just with a different person in the center.

To scale sustainably, you want to evolve into an ecosystem model.

In this model:

  • The team is at the center and works collaboratively

  • Direction comes from the company’s vision and strategic plan

  • The founder and CSOO serve as guides, not traffic controllers

This shift creates clarity, autonomy, and shared responsibility.

It frees up the founder to focus on vision and innovation.

It also allows the CSOO to lead through systems and structure, not constant task management.

Even with the right people, a self-led team doesn’t emerge without intention.

It takes more than hiring well.

It requires creating the systems and environment where a team can thrive independently.

Here’s what that includes:

  • A clear strategic vision that guides decision-making

  • A planning cadence that connects long-term goals to weekly execution

  • Operational systems and infrastructure that support consistent delivery

  • Leadership practices that create clarity, autonomy, and accountability

  • A culture that encourages critical thinking and collective ownership

Hiring a team is a start, but it's how you lead and structure that team that determines whether they become high performing and self-led.
